There are just no official rules for making your own stat lines, I'm afraid.
But noone is keeping you from making your own to play with your friends. Try not to over do it and you should be fine.
But there are many different characters now, so maybe you don't have to customize that much anyway.
As I usually use the app I just replace the card pictures with photos from my conversions and sometimes I add an equipment card or two.
For me that is sufficient.
Like Con-fusion said, 7-8 miniatures is the average amount of miniatures. Goblins and Cult will have slightly more if you focus on weak/cheap characters.
Just for handling reasons I prefer to stay below 10 charcters, but that is just me and with my imperials that is easy to do.
Of course, the more characters you have, the longer the game takes too.
I'd say that a normal game takes 1,5 to two hours depending on the crews and the concentration of the players.
(Sometimes beer and pretzels are just the more dominant factors.)
How narrative the game is depends on you. We do not have rules for character advancement so you would have to improvise here.
The books contain a lot of szenarios though and although you do have the basic "take them all out" szenario you have many more dealing with hunting, fetching, and other things to do in various forms. The Dodo hunt comes to mind and the zombie octopus szenario.
Terrain is also important and for me it is half of the fun - and with the right terrain comes the narrative plot anyway.
Just adjust existing szenarios as you see fit.
